Look at yesterday honestly. How much of it was work only you could do?

Most owners are busy all day and cannot say what moved forward. The problem is rarely the hours. It is what the hours were spent on.

Think back to yesterday. Twelve hours, probably more. Now try to name the three things you did that nobody else in the business could have done.

Most owners struggle with this, and it is not because the day was wasted. It is because the day was full of things that were genuinely useful and genuinely not theirs.

How work ends up with the owner

Almost none of it was assigned to you. It arrived.

A payment needed checking and you were the one who knew the party. A customer wanted reassurance and asked for you by name. A quotation needed a final figure. A supplier called and only you knew the history. A staff member needed a decision.

Each one is small, reasonable, and ten minutes. Together they are the whole day, and the work that was actually yours, deciding where this business goes next, gets pushed to after eight at night when you are too tired to think.

The audit

For one day, keep a rough log. Every thirty minutes, write one line about what you did. No detail, just the line.

The next morning, put every line in one of three buckets.

  • Only I could have done this
  • Somebody else could have, with the right information
  • Nobody should have had to do this at all

The third bucket is the interesting one. It is usually larger than the first, and it is where the work of fixing the business actually starts. Not with hiring. With removing.

Try the log tomorrow. At the end of it, how much of your day was genuinely yours?

Emptying that third bucket is the work we do with owners. Send us your log and we will tell you what can come off your desk first.
