Which job takes four hours that should take forty minutes?

Which job takes four hours that should take forty minutes?

Everybody in the office can name it. It has taken too long for years, and the reason is almost never the part everyone assumes.

Every business has one job that takes absurdly longer than it should. Month end. Preparing quotations. Getting bills out. Stock counting.

Everybody knows which one it is in your office. Ask and you will be told immediately.

What almost nobody knows is where the hours actually go inside it, and that is the part worth finding out, because the answer is rarely what people assume.

Watch it once, properly

Sit with the person doing it, for the whole thing, once. Not a conversation about it afterwards. The actual work, with a pen.

Write the time at each step and what they were doing. Include everything. Waiting for a file. Asking somebody a question. Finding a number. Fixing something that came in wrong from an earlier step.

Two things come out of this almost every time, and both surprise the owner.

What you usually find

First, most of the time is not in the main activity. It is in finding, checking, waiting and correcting. The actual job, the bit everybody thinks is slow, is often the fastest part.

Second, a lot of the work exists to repair a problem created earlier. Somebody is cleaning up data that arrived wrong, and they have been doing it so long that nobody remembers it is cleanup. Fix the earlier step and this one shrinks by half without being touched.

That is why trying to speed up the slow job directly usually fails. The job is not slow. It is carrying somebody else's mess.

Pick the job everybody complains about. Sit with it once, with a pen. Where do the hours actually go?

Sitting with a slow job once and finding the step that is actually causing it is how we start, before anybody writes any software. Tell us which job it is in your business.
